Here´s how I play it at the moment:

Every player rolls 2D6 and substracts the total amount of wounds of all his captains (including dead and sunken). Higher roll wins initiative. Tie is broken by total amount of wounds of player´s captains.
I like the facts that the captian´s health has an influence on initiative.


That sounds like a great variant to me. I'm not too big into house rules, but the purely random initiative always bothered me too, and I think I might try this one out. Thanks!
